The In-Basket Exercise and How to Use It

The In-Basket Exercise and How to Use ItThe In-Basket Exercise and How to Use ItIts a dog-eat-dog world out there and businesses advertising for help or that otherwise put out the word that theyre hiring can be inundated with applications. Many of them come from qualified applicants, making the decision as to who to hire particularly difficult. Enter the in-basket exercise. Its an activity (a tool, really) that can help potential employers gauge how well applicants perform job-related tasks within a certain period of time. Some exercises also test applicants prioritization skills. Theyre called in-basket exercises because employees used to have physical in-baskets on their desks where others would place assignments to be completed. Thats not always the case today, but most employees do have some method or procedure in place by which they can track their work assignments. When These Exercises Take Place In-basket exercises are usually administered when candidates come in for inter views. They complete the exercises immediately before or after the interview. The hiring manager uses information from the application materials, as well as from the interview and the exercise, to make a decision on which candidate will receive a job offer. Elements of the Exercise When managers want to test applicants prioritization skills, they may put more tasks in the exercise than can be completed within the given amount of time. Managers should tell applicants when this is the case. Otherwise, candidates might be leery about taking the job because they perceive the hiring manager has unrealistic expectations on how much work can realistically be completed on a certain schedule. fruchtwein applicants believe that theyre expected to complete the entire exercise within the assigned time period, and this is a reasonable assumption, particularly if theyve never faced in-basket exercises before. But the manager actually expects them to complete the most important tasks first, th en any others that can be tackled and completed within the allotted timeframe. Failing to inform the candidates they dont have to complete the entire exercise completely defeats the purpose of seeing how candidates prioritize the tasks within the exercise. Tips for Applicants Candidates should work quickly to complete in-basket exercises, but not so fast that they become sloppy. After all, employers are not just looking for speed but for competence as well.If they have time, candidates should read over their completed exercises before they turn them over to the hiring manager. Theres no advantage in finishing early if the work is sloppy, and theres no shame in taking the whole time to complete the jobs well. Some Examples of In-Basket Exercises A manager is hiring an administrative professional to assist her. She devises an in-basket exercise that includes editing a piece of written correspondence, completing a purchase requisition and filling out a travel voucher. The hiring process for a public information officer position might include an in-basket exercise which is comprised of writing a press release, responding to a reporters written questions and providing feedback on a draft brochure intended for the general public. If youre a potential employee, an in-basket exercise can be your opportunity to shine and show off your amazing skills. If youre an employer, it takes you a step beyond the written resume and the interview questions to help ensure that youre hiring the best person for the job.

Seven FBI traits that will make you a better leader

Seven FBI traits that will make you a better leaderSeven FBI traits that will make you a better leaderI loved being an FBI agent because there welches a sense of meaning and purpose every time I walked into the office. The FBIs mission is to protect the American people and uphold the Constitution of the United States.I worked hard to solve complex problems. You might be imagining movies, gun battles, and running down bad guys. In truth, a lot of what I did as an agent wasnt all that different from many of the challenges you face as entrepreneurs, leaders, and business owners.I was good with a gun, I admit, but fruchtwein of my time was spent working with people who had different opinions and a conflict of interest. This created problems I couldnt just shoot. Instead, they required people skills I suspect many of you can relate.Todays business world is volatile, uncertain, complex, and ambiguous. If you want to move your career or company forward, you have to learn how to be a better leaderThe FBI does not hire new agents based on their skills. Instead, they hire by the traits and values exhibited by applicants and then train new agents with the skill sets they will need. If an agent has the right values, traits, and abilities, they can learn anything. This is where most businesses have it backward. Instead of hiring people because of their traits and values, they hire skill sets and then try to backload the companys culture and values. If the goal of leadership is to empower people to make their own decisions, then here are 7 FBI traits that will make you a better leader1. ConfidenceBoosting confidence is the primary goal of the FBI Academy- before they send agents out with a gun and badge. As a new agent, there were days when my heart raced and my palms sweat just thinking about the new challenges that faced me. But I learned that success would not make me confident- rather, confidence in myself and my abilities would make me successful. If you dont believe in you rself, how can others believe in you? It took a bit of acting on my part in the beginning, but the mora I acted confident, the more confident I became. Feedback from others was positive, which in turn, gave me more confidenceTIP You become a better leader when you cultivate ways to signal your confidence to others, especially usingbody language. When our brain receives a clear image of confidence and competence, it takes that good impression and makes a snap judgment. This allows the brain to move on to other issues.2. HumilityA few years back my squad was set to arrest a fugitive known to be armed and dangerous. Since I was the case agent, everyone assumed I would be the one to make the arrest. The fugitive was a big guy with broad shoulders and sure to resist arrest, and defensive tactics had never been my strong point. It is humbling to admit to yourself, or others, that you are not the best person for the job. Its OK to admit it and turn to another person more experienced or bette r prepared, and ask for their help. You may not need help in arresting a fugitive, but you may need to surround yourself with people who are more experienced or better prepared, and ask for their help. The best leaders are confident enough to surround themselves with people who are smarter and more talented. They are also humble enough to learn from these people because they understand they will get a better outcome as a result of their involvement.TIP You become a better leader when you are willing to listen to, but not be dominated by, the talent around you. If you are the smartest person in the room, youre in the wrong room.3. Good ValuesFor insiders, FBI stands for Fidelity, Bravery, and Integrity. These are the values that drive the organization.Leadership is not a skill set it is rooted in who we are and what matters to us. Our values are defined by what we are willing to struggle for when the chips are down. Its doing the right thing and doing the best we can because that is wh o we are.Ultimately, our values define our struggles. When we choose better values, we get better problems to solve. We need to be motivated by something more important and greater than our own happiness. If we are not driven to take our life to the next level by something more than our own selfish desires, we are the definition of a narcissist.TIP When you prioritize good values, you become a better leader because they produces true confidence and genuine humility. Decisions are easier because the answer is always do the right thing.4. KindnessNot all FBI negotiations involve the barrel of a gun. The most successful agents find ways to get along with people, pure and simple. It is rare that an agent can dictate how a relationship is going to unfold. In the movies we hear lines like, OK, this is what youre going to do for me. In reality, we need to look for whats mutually beneficial if were looking to cut a deal or negotiate. The best way to accomplish this is to find common ground, a nd this is accomplished by being sensitive to the needs of the other person. Exhibiting kindness helps us become a better leader because bullying, extortion, or browbeating rarely gets constructive results.TIP Mentally tough leaders who are kind know how to inspire their people in a way that, in turn, creates a commitment for their mission.5. ToughIt may seem that kindness and toughness are contradictions, but they are actually very compatible. There are times when a leader needs to hold people accountable and draw a clear line that differentiates between acceptable and unacceptable behavior.Great leaders dont worry about being unpopular or making everyone happy. Theyre always reminding themselves that their job is to improve the organization. While rules and standards provide structure for people, tough leaders are not afraid to buck the system to get what they want. They know how to interpret the cultural norms of the office or company and are respectful, yet persistent, in present ing new ideas for projects. It is the mixture of toughness and kindness that opens doors without alienating the standard bearers that have calcified in their corner office desk chair.TIP You become a better leader when you stumble and make mistakes but are tough enough to take control of your reputation and manage the way you are perceived.6. Listening SkillsI didnt know what to expect when the FBI sent me to a training course on hostage negotiation. As an unassuming man stood in front of the class and welcomed everyone in dulcet tones, I was looking around for the hard ass who had talked down a terrorist in New York the week before. The man spoke politely but I didnt listen because I wanted to hear from the hostage negotiatorGuess what? Hewasthe hard ass hostage negotiator. That week I learned the key to agreements, whether you are negotiating with a kidnapper or a client, is that they happen only when both sides are willing to listen. This is a skill that will help us become a better leader because when we listen, we get insight into how other people think, feel, and behave. It is counterproductive to be aggressive, pushy, and demanding. Instead, good listeners are likable and create an environment that feels both safe and comfortable. They are secure enough that they are not threatened by listening to someone who may have more talent or experience.TIP Its a good idea to repeat what you think you heard the other person say. It lets them know you really are listening, and gives you an opportunity to let their words soak in.7. Emotional IntelligenceThe FBI is not a touchy-feely organization agents prefer terms like competence and persistence to explain their success. The words emotional intelligence rarely escape their lips. Yet face-to-face interviews remain the FBIs top investigative technique.Emotional intelligence is an ability to walk into a room and understand what others might be feeling, and through that insight, communicate to them in effective ways. Awa reness and curiosity about their own emotions, as well as those of others, place leaders in a stronger sttte to not only recognize the negative ones but to anticipate how they could spin out of control.TIP Emotional intelligence helps you become a better leader because it enables you to build on relationships with others and then use those relationships to accomplish your goals.I actually have come to learn that the way to evaluate leaders is not from skills through abilities to values but to actually start the other way. If a leader has the right values and the right abilities, they can learn anything. If you hire and promote backwards and start with, so what are their skills? What jobs have they had?- you may miss the fact that they dont have the abilities you need and the values you need- James Comey, Former FBI DirectorThis article was originally published on Larae Quy.

3 misconceptions that halt our careers

3 misconceptions that halt our careers3 misconceptions that halt our careersThis welches me utterly exhausted as a homeless welfare single mom of four children under seven-years-old, putting on that everything was ok. I felt judged, tired, and inadequate at almost everything. I was edgy, unhappy and anxious that I wasnt doing enough or being good enough.Did I make time to take care of myself or remind myself that I am awesome as is with all my imperfections? No way. No time. I just kept surviving and wearing myself down while pretending I was superwoman.I wore busyness like a badge of honor.Follow Ladders on FlipboardFollow Ladders magazines on Flipboard covering Happiness, Productivity, Job Satisfaction, Neuroscience, and moraAs I look back now I see that this treadmill to nowhere left me not only stuck but exhausted. I already had everything I needed to go from food stamps to where I am today CEO of a $24 million organization, a mom, employee, friend, leader and wife. I just need ed to slow down enough to be gentle with myself. I needed to release my need to be perfect which had become a shield for shame. I began to accept that I deserved all that is good and quit expecting myself and others to be flawless. I stopped talking and began to listen. I became curious instead of judgmental because as I had judged others I had judged myself far worse.I acquired peace. After having been an executive coach for more than a decade I find that my story mirrors the misconceptions my clients share.I Just Have to Work HarderWhen things arent going well achievers get stressed and think that if they just try harder things will get better. After all, that strategy helped them get to where they are. So, they buckle down in one size-fits-all strategies such as work late, apply for more positions, network more, get another degree, put in for another promotion, change for the sake of change, read more self-help or business books, attend more professional development seminars. The y think things will improve because of their dedication when in fact doing more of the same just brings more disappointment, let down from unmet expectations, more stress, less confidence and makes them not only ineffective but drained. They hold out for the perfect job, opportunity or waiting for their own perfection instead of taking risks that build self-assurance. Dont get stuck by just working harder.I Need All the Right StuffAll the education, good grades, good schools, awards, experience, letters of reference, and measurable accomplishments in the world wont matter if people dont like, respect and want to connect with you because youve got something they either a) want more of, or b) want to put to work for them your unique value and likeability. Wearing Military Medals and Ribbons on Civilian Clothes

Wearing Military Medals and Ribbons on Civilian ClothesWearing Military Medals and Ribbons on Civilian ClothesIn advance of Veterans Day 2006, the Department of Veteran Affairs (VA) began encouraging all military veterans to wear their medals and decorations during Veterans Day, Memorial Day, Independence Day, and other patriotic holidays as well as formal occasions such as a parade honoring the military, retirement ceremonies, funerals, or weddings. According to the VA, veterans dont need to wear their medals only if theyre in a parade. Wear them when you go play golf. Wear them when you go to the store. Let America know that you took that oath and served. Obtaining Decorations The Stolen Valor Act of 2005 makes it a federal crime to wear a medal or decoration that youre not entitled to.Therefore, you should double-check to make sure that youre only wearing the decorations that youve earned). You can do this by requesting a copy of your DD Form 214 from the National Military Per sonnel Records Center in St. Louis. If youve lost your decorations or never received them, veterans may be entitled to a one-time free replacement of medals and decorations. Active duty personnel, reserve, and military retirees can purchase replacement decorations on base, at the Exchange Clothing Sales Stores. For other veterans, pawn shops, and military surplus stores often carry decoration replacements. In many cases, you can even order medals and ribbons online. How to Wear Decorations There is no federal law that describes the method of wearing military medals and decorations with civilian clothes. However, each of the military services has uniform regulations which cover this question. Army Decorations Army Regulation 670-1, paragraph 30-6, says that former members of the Army (including active duty, reserves, or Army National Guard), may wear medals on appropriate civilian clothing on Veterans Day, Memorial Day, and Armed Forces Day, as well as at formal occasions of ceremony and social functions of a military nature. Appropriate civilian clothes include clothes designed for veteran and patriotic organizations, such as VFW or American Legion uniforms. You can wear either the full-size or miniature-size medals. You should place the medals and decorations in approximately the saatkorn location and in the same manner as for the Army uniform, so they look similar to medals worn on the Army uniform. Air Force Decorations Air Force Instruction 36-2903, paragraph 4-4 says that honorably discharged and retired Air Force members may wear full-size or miniature medals on civilian suits on appropriate occasions such as Memorial Day and Armed Forces Day. Female members may wear full-size or miniature medals on equivalent dress. As with the Army, medals should be placed in the approximate same location and in the manner they are placed on the Air Force Uniform. Navy Decorations The Navy Uniform Regulations, Chapter 6, paragraph 61002, subparagraph 7 includes the requirements for wearing Navy decorations on civilian clothes. The regulation authorizes the wear of miniature medals and Miniature Breast Insignia on civilian evening dress (white tie) or civilian dinner dress (black tie) in the same manner as for dinner dress jackets. For non-dress-up affairs, you may wear miniature replicas of ribbons made in the form of lapel buttons, or ribbons made in rosette form, on the left lapel of civilian clothes. You may also wear miniature distinguished marksmanship and pistol shot badges as a lapel pin or as part of a tie clasp on civilian clothing. Marine studentencorps Decorations The Marine Corps Uniform Regulation, MCO P1020.34G, says that decorations, medals, appropriate ribbon bars, or lapel buttons may be worn on civilian clothes at the individuals discretion. Individuals should ensure that the occasion and the manner of wearing will not reflect discredit on the award. Miniature medals may be worn with civilian evening dress. For non-evening dress, miniature replicas of ribbons made in the form of enameled lapel buttons, or ribbons made in rosette form, may be worn on the left lapel of civilian clothes. Coast Guard The Coast Guard Uniform Regulation, Table 3.G.1, allows the wear of miniature medals with civilian evening dress (white tie). You should wear them in the same manner as prescribed for Formal Dress uniform, and with civilian dinner dress (black tie) in the same manner as prescribed for Dinner Dress uniforms. Miniature ribbon replicas may be wornthe left lapel of other civilian clothes.

This Company Proved a 4-Day Work Week Is Better - The Muse

This Company Proved a 4-Day Work Week Is Better - The MuseThis Company Proved a 4-Day Work Week Is Better When Andrew Barnes announced plans to test out a four-day workweek at his New Zealand company, his employees were shocked. He explained that for six weeks, theyd work four days instead of five- 32 hours instead of 40- but continue to get paid their full salaries. We are going to give you the responsibility to figure out how this works for each team, how productivity stays up, and how we can continue to deliver to our customers despite the changing work hours, Barnes told more than 230 employees at Perpetual Guardian. He gave them a months head start to plan and challenged them to design new ways to work and to find better balance in their lives. And, as it turns out, the trial welches a success on both fronts. Not only did employees report less stress and significant improvements to their work-life balance, but they were also able to get their work done. Supervisors said staff we re more creative, their attendance was better, they were on time, and they didnt leave early or take long breaks, Jarrod Haar, a professor at Auckland University of Technology who was one of two researchers to study Perpetual Guardians trial, told The New York Times. Their actual job performance didnt change when doing it over four days instead of five, he added. They worked out where they were wasting time and worked smarter, not harder. Both Haar and Helen Delaney, a lecturer at the University of Auckland Business School, found the results to be promising despite some challenges. Delaney conducted a series of focus groups following the trial and found that it helped employees be more focused and motivated, to feel intellectually engaged and empowered to have a say in new initiatives, to improve their collaboration and teamwork, and to develop goodwill toward the company. However, some said it was stressful to try do the saatkorn amount of work in less time, and others felt they cou ldnt fully participate.
